Why doesn't my team use AI when I do?
Because using it on your own isn't the same as adopting it as a team. Most employees already use AI today, but without training, clear direction or shared processes, everyone improvises and the team's work doesn't change.
What the data says
- According to BCG, in a study published in June 2026 with almost 12,000 people, 74% of frontline employees already use AI regularly. But only 36% feel they've received enough training, even though 72% say the skills required of them have changed.
- The same study shows that 42% of frontline employees who use AI save at least one workday a week, but 66% receive little or no guidance on what to do with that time.
- According to Microsoft's Work Trend Index, published in May 2026 with 20,000 people in 10 countries, only 26% say their leadership is clearly and consistently aligned on AI, and 65% fear falling behind.
The problem is no longer access to the tool: it's direction, training and processes.
What makes a team adopt it
- Clear direction. BCG concludes that strategic clarity matters more than tools; only a third of employees find their leadership's communication about AI clear.
- Managers who use it. According to Microsoft, when managers use AI visibly, employees perceive 17 points more value and 30 points more trust in AI agents. Organizational factors weigh more than twice as much as individual ones in AI's impact.
- Training on real tasks, not on the tool in general.
- A concrete process. Start with a repetitive task that eats up hours, not with "AI in the company."
- A destination for the time saved. Decide in advance what the time AI frees up will be spent on.
- Follow-up. After rollout, review what's being used, what's been abandoned and why.
Signs a team is in this situation
- The person in charge uses AI daily and doesn't know how the rest of the team uses it.
- There was a training session and no one asked about it again.
- Everyone uses different tools, on their own, for their own tasks.
How to start
- Choose a process that eats up hours and requires little judgment.
- Implement the system on that process, with the team's templates and language.
- Train people on that specific case.
- Review usage after rollout and adjust what isn't working.
- Move to the next process when the first one runs on its own.
The goal isn't for one person to go faster, but for the whole team to work fewer hours and produce more.
BlackFrameStudio implements AI systems and agents on specific processes, with documentation and hands-on training for the team, within its AI marketing systems service. Follow-up is optional. Every project starts with a free initial review.
